Take off both wheels with the rear jacked up, pull both drums off and one side at a time disassemble them, it helps to have a second pair of hands for some of the parts. Whenever you're stuck just look at the opposite side. First side took me about an hour second 20 minutes after you get the hang of it a bit. Still a total pain in the ass.
